Giving Feedback is Hard — Iterating on Feedback is Even Harder

Giving feedback at work is tough. Even when you want to help, it's hard to know what to say without making it awkward, hurting someone's feelings, or damaging the relationship. That's the first problem — and that's where the SBI framework comes in. It gives you a simple, clear way to structure feedback so it's easier for people to hear and act on.

But there's a second problem: actually getting to good SBI feedback is its own challenge. Even when you know the structure, finding the right words, sorting out your thoughts, and making sure you're being fair and respectful — that part is really hard too. And asking a coworker for help isn't always an option, because they might know the person you're giving feedback to, or have their own bias.

That's why I use SBIGer — my personal feedback coach. SBIGer helps me work through the process step-by-step, asking focused questions, helping me stay clear and respectful, and making it way easier to get to thoughtful, effective feedback without the stress.

What is SBI?

The Situation-Behavior-Impact (SBI) framework is a simple but powerful method for delivering feedback in a way that is specific, respectful, and actionable.

Situation

Start by grounding the conversation in a specific time and place.
Example: "During yesterday's team meeting..."

Behavior

Describe exactly what the person did — what you saw or heard — without adding opinions or emotions.
Example: "You interrupted Alex while they were presenting their idea."

Impact

Explain the effect that behavior had.
Example: "It made it harder for the team to stay focused and seemed to shake Alex's confidence."

SBI in Action: Before and After

Here's a quick example of how SBI can completely change the way feedback sounds:

Negative Feedback Example

Without SBI (vague and emotional):

"You were really disrespectful in the meeting yesterday. You need to be more professional."

With SBI (clear and constructive):

"During yesterday's project kickoff meeting, when you interrupted Alex while they were explaining their idea, it made it harder for the team to follow the conversation. It seemed to shake Alex's confidence and slowed down the discussion."

Positive Feedback Example

Without SBI (too vague):

"You did a great job in the meeting!"

With SBI (clear and reinforcing):

"During yesterday's project kickoff meeting, when you summarized everyone's ideas before moving us to the next topic, it kept the conversation organized and made everyone feel heard. It really helped the meeting stay on track and boosted the team's energy."

Using SBI makes both corrective and positive feedback much more impactful — helping people learn, grow, and keep doing great work.
